Robot arm palletizing cartons in a warehouse cell

Palletizing is one of the easiest robot cases to justify and one of the easiest to get wrong. The task is repetitive, the payload is known and the output is measurable — but throughput depends on gripper changes, carton variation and how the line stops when a pallet is full.

This guide covers the options, indicative 2026 costs in India, the throughput maths that decides whether a cell keeps up, and the layout mistakes that turn a good robot into a bottleneck.

When palletizing automation pays

  • Two or more operators per shift are lifting cartons or bags all day.
  • Cartons are consistent enough for a gripper to pick reliably.
  • The line runs at a steady rate, not in short bursts with long gaps.
  • Absenteeism and back injuries are a real cost, not a hypothetical one.
  • Floor space allows a fenced cell and a pallet buffer.

If cartons change size every hour, or the line runs two hours a day, a robot cell will struggle to pay back. Manual palletizing with a lift table is often the better answer at low volume.

Four ways to palletize

OptionTypical rateBest forLimit
Manual + lift table250–450 cartons/hourLow volume, mixed cartonsLabour, fatigue, injury
Cobot cell5–8 cycles/min10–16 kg cartons, shared spaceReach and speed
Six-axis palletizing cell8–14 cycles/minHeavy bags, high linesFencing, footprint, cost
Layer palletizerFull layer at a timeSingle SKU, high volumeChangeover time, cost

Most Indian mid-size plants land on a cobot cell or a six-axis cell. A layer palletizer only makes sense when the volume is high and the carton set is stable.

What it costs in India

Indicative 2026 ranges, before GST. Integration, safety and commissioning are usually quoted separately.

ItemIndicative rangeNotes
Cobot palletizing cell₹22–45 lakhIncludes cobot, gripper, pedestal, basic guarding
Six-axis palletizing cell₹35–70 lakhHigher payload and speed, fenced
Dedicated four-axis palletizer₹25–55 lakhSimple, fast, less flexible
Layer palletizer₹60 lakh–1.5 croreHigh volume, single SKU
Vacuum or clamp gripper₹2–8 lakhCarton size range drives the design
Safety scanner and guarding₹1.5–6 lakhDepends on layout and access
Integration and commissioning10–20% of hardwareConveyor handshakes, pallet patterns, training

A realistic all-in budget for a cobot cell in a small plant is ₹30–55 lakh. The robot is rarely the largest line item; conveyors, grippers, safety and integration add up.

The throughput maths

One pick-and-place cycle moves one carton. At six cycles per minute, a cell handles 360 cartons per hour in theory. Real output is lower because of pallet changes, carton gaps and faults.

Required rate = cartons per shift / productive hours
Cell rate = cycles per minute × 60 × uptime factor
Uptime factor = 0.75 to 0.90 for a well-run cell

Example: 2,400 cartons in an 8-hour shift needs 300 cartons per hour. A cell rated at 6 cycles per minute gives 360 per hour, and at 85% uptime that is 306 — just enough, with no margin. Any stoppage eats into the target, which is why a cell should be sized 20–30% above the average requirement.

Pallet change time matters as much as cycle time. If a full pallet takes four minutes to exchange and the pallet holds 120 cartons, that is four minutes of lost output every 20 minutes at 360 per hour. A pallet buffer or a second pallet position usually fixes it.

Gripper choice

GripperWorks forWatch out for
Vacuum cup arraySealed cartons, flat surfacesPorous or dusty surfaces leak
ClampRigid cartons, bagsNeeds clearance on both sides
Fork or scoopBags, shrink-wrapped packsSlower cycles, wear on product
CombinationMixed carton setsCost and changeover complexity

Design the gripper around the worst carton in the range, not the average one. A gripper that handles 90% of SKUs will stop the line for the other 10% every shift.

Layout and safety

  • Keep the operator out of the robot envelope during automatic operation, or use a cobot with a validated risk assessment.
  • Put the pallet positions where the robot reaches comfortably, not at the edge of its envelope.
  • Give the conveyor a accumulation zone so the robot can pause without stopping upstream.
  • Use a safety scanner with a reduced-speed zone rather than a full stop for every approach.
  • Plan the pallet exit. A forklift collecting a finished pallet should not enter the cell.
  • Light the area properly. Vision-guided cells fail in poor light, and operators make mistakes in dim corners.

A payback example

Two operators per shift, three shifts, at ₹25,000 per month loaded cost, is about ₹18 lakh per year. A ₹40 lakh cell with 15% annual maintenance and consumables is roughly ₹6 lakh per year, so the net saving is about ₹12 lakh and simple payback is around three and a half years.

That ignores the benefits that usually justify the project: fewer injuries, stable output at night, and the ability to run when labour is unavailable. Include those in the business case, but keep them separate from the hard payback number.

How much does a palletizing robot cost in India?

A cobot palletizing cell typically costs ₹22–45 lakh and a six-axis cell ₹35–70 lakh, before GST. Grippers, safety and integration usually add 15–30%.

How many cartons per hour can a palletizing robot handle?

A cobot cell at 6 cycles per minute handles about 360 cartons per hour in theory, or around 300 at realistic uptime. Six-axis cells reach 500 or more.

Is a cobot or a six-axis robot better for palletizing?

A cobot suits cartons up to about 16 kg and shared workspace. A six-axis robot is faster and handles heavier bags, but needs fencing and a larger footprint.

How long is the payback on a palletizing cell?

For two or more operators per shift, simple payback is often three to four years. Lower labour cost or single-shift operation lengthens it.

Can one palletizing robot serve two lines?

Yes if the lines are close, the changeover is fast and the combined rate fits the cell's throughput. Otherwise the robot becomes the bottleneck.
